Establish the financial picture

Financial leadership begins with understanding the available records, reporting process and decisions the business needs to make. The quality and timeliness of the underlying information determine what can reasonably be concluded. Any engagement must clarify who owns the records and which specialist responsibilities remain elsewhere.

Connect plans to assumptions

Budgets and forecasts are more useful when their assumptions are visible. A planning engagement may help leadership understand the relationship between expected activity, resources and financial requirements. Scenarios should be treated as decision tools, not predictions that remove uncertainty.

Define the reporting boundary

The scope should distinguish management reporting and planning from accounting, audit, tax or regulated advice. Those specialist services require their own qualified providers and agreements where applicable. Clear boundaries help the business understand which conclusions the engagement can support.

Questions worth answering first

  • Which business decisions lack financial context?
  • How reliable is the current reporting?
  • What assumptions drive the budget or forecast?

Bring the relevant business context and identify who can make decisions. The initial conversation should establish whether the need is advisory, operational or a combination, and which responsibilities remain with your existing team.

Milestones and delivery dates are agreed after scope, access, content and review requirements are clear.

Prepare the right information

Useful preparation includes the current objective, existing plans, relevant reports and the people responsible for implementation. Information should be shared through agreed channels. Sensitive records, system permissions and specialist obligations need to be considered before access is arranged.

A named sponsor helps consolidate feedback and resolve competing priorities. The engagement also needs a practical route for decisions that require the owner, board or another specialist. Those boundaries should be explicit before delivery begins.

Agree on what completion means

An advisory deliverable may be accepted when it answers the agreed question with clear reasoning and next steps. An operating engagement may need a different definition, including responsibilities, review cadence and implementation measures.

Dates, meeting frequency, reporting, specialist requirements and production support are established in the engagement. These disciplines are not automatically included in a monthly Growth System. Fractional CMO has its own published marketing plan and scope.
