Understand the information flow

Information systems work examines how data moves through the business and which teams depend on it. A useful review identifies the source of truth, duplicated entry and places where important context is lost. System choices should follow these operating needs.

Coordinate system ownership

Different tools may have different owners, vendors and maintenance requirements. An engagement can help clarify responsibilities and the process for changing shared systems. Access and security-sensitive decisions need appropriate ownership and specialist input rather than informal assumptions.

Make reporting and adoption practical

A system only helps when the team can use it consistently. A review may identify training, process documentation and reporting needs within the agreed scope. Adoption and data quality should be considered alongside technical implementation.

Questions worth answering first

  • Where do internal systems duplicate or contradict information?
  • Which teams rely on manual workarounds?
  • Who approves system and access changes?

Bring the relevant business context and identify who can make decisions. The initial conversation should establish whether the need is advisory, operational or a combination, and which responsibilities remain with your existing team.

Milestones and delivery dates are agreed after scope, access, content and review requirements are clear.

Prepare the right information

Useful preparation includes the current objective, existing plans, relevant reports and the people responsible for implementation. Information should be shared through agreed channels. Sensitive records, system permissions and specialist obligations need to be considered before access is arranged.

A named sponsor helps consolidate feedback and resolve competing priorities. The engagement also needs a practical route for decisions that require the owner, board or another specialist. Those boundaries should be explicit before delivery begins.

Agree on what completion means

An advisory deliverable may be accepted when it answers the agreed question with clear reasoning and next steps. An operating engagement may need a different definition, including responsibilities, review cadence and implementation measures.

Dates, meeting frequency, reporting, specialist requirements and production support are established in the engagement. These disciplines are not automatically included in a monthly Growth System. Fractional CMO has its own published marketing plan and scope.
