Map the operating reality

Operations work starts with how a process actually functions, including informal steps and exceptions. A useful review identifies the people involved, the information they need and where work waits. Understanding the current path helps avoid redesigning a process around assumptions.

Define ownership and capacity

A process needs clear responsibility at its handoffs. An engagement can help document roles, escalation and resource constraints so work does not depend on individuals remembering every detail. Capacity decisions should connect to the real volume and complexity of the work.

Make improvement maintainable

Changes need a practical owner and a way to notice when they stop working. A review rhythm can compare the intended process with exceptions and feedback from users. The objective is reliable execution that the team can maintain, not documentation that becomes disconnected from daily work.

Milestones and delivery dates are agreed after scope, access, content and review requirements are clear.

Prepare the right information

Useful preparation includes the current objective, existing plans, relevant reports and the people responsible for implementation. Information should be shared through agreed channels. Sensitive records, system permissions and specialist obligations need to be considered before access is arranged.

A named sponsor helps consolidate feedback and resolve competing priorities. The engagement also needs a practical route for decisions that require the owner, board or another specialist. Those boundaries should be explicit before delivery begins.

Agree on what completion means

An advisory deliverable may be accepted when it answers the agreed question with clear reasoning and next steps. An operating engagement may need a different definition, including responsibilities, review cadence and implementation measures.

Dates, meeting frequency, reporting, specialist requirements and production support are established in the engagement. These disciplines are not automatically included in a monthly Growth System. Fractional CMO has its own published marketing plan and scope.
